2g w/ 1g head swap odd compression, not starting

Ok, I did a 1g head swap on my 96 tsi. I did all the necessary stuff, rewired the cas, water pipe, made everything fit the way it was supposed to, didn't touch the bottom end at all, just a typical head swap. The first try, my timing tensioner pulley slipped and kaboom, so time for a new head. I got a new head through napa and put it on. The car cranks normally now with the new head on, but will not turn over. I figured out that I was getting fuel and spark, so the only thing else was compression. So I ran a compression test and these were the results: 1-0, 2-50, 3-120, 4-0. How is that even possible? I know the car wasn't warmed up or anything, but the outer cylinders should atleast move the needle of the gauge. Someone please help.
 
Could be the timing is wrong. bad valves, or from the valves hitting the piston, it killed the rings.
