Clutch pedal difference in feeling

Has anyone experienced a difference of clutch pedal feeling with engine off versus it being on?

I finished a 6bolt swap and cant get the clutch to grab. I have a 2600 and it worked fine before and I have bled the system a few times already.

The real problem is that when the engine is off clutch feels fine(stiff). As soon as it is running my clutch feels totally different, i.e. spongy or softer.

Just trying to figure out what else I can do before I have to drop the trans:ohdamn:
