doing tranny swapp need advice

Ok i just purchased a 91 TSI AWD AUTO < how ya like those acronyms. well the first two are at least. Anyway I also found a reallllly GREAT deal on a 91 tsi awd manual, that has been setting a while just like mine. Its turbo has been removed setting in the trunk like the intercooler and piping. My car has 128k on it driven for years by a older woman, This is true, very straight body needs paint but nice interior. Ecu got shorted out, they bought the new Ecu but turbo is shot smoking like a mo fo. So I figure i gotta do the matainance to mine why not get the parts car do the tranny swap use it's turbo ,after rebuild, injectors, ecu have the car i really wanted not just the best deal I could quickly find.
So i figure MOST of my parts i need to buy are in the parts car, besides New Hoses and wires, what else should i buy new. I'm getting the 2600 clutch and maybe a lighter flywheel. The future Mods will have the Power to about 400 wheel. I don't plann on any internal changes except the cams, It appears the engine has had a pretty easy life, being smaller turbo, milder cams, babby boomer lady driver. If i change to a forge alum or 2g pistons whats the cost and is it really worth it if i'm staying at 400 hp this with nitrous, 315 or so without the bottle. Of course it could wait if the donor's tranny has had any serious abuse and needed rebuild. Anyway the stage two of this car won't be happening for another 2 months or so possibly with income tax return. Anyway is it a good idea now to swap or when i do the stage 2.
